RaiaDrogasil enhances operational efficiency with Objective’s Agile Maturity Solution
- Agile
Advancement in maturity through the Maturity Card Game has resulted in increased digital revenue for the company and an 88% reduction in project delivery time.
RaiaDrogasil is a leading pharmacy company in the Brazilian market with over 3,000 stores across Brazil. Established in 2011, the company combines an integrated portfolio of pharmacies, services, and health and wellness-focused brands. With the aim of being the network that contributes the most to a healthy society by 2030, RD has been investing in innovation and process improvements to achieve new levels and deliver greater results and experiences to its customers.
This journey of improvement in internal processes was supported by Objective’s gamification solution, the Maturity Card Game, a game that measures and proposes initiatives to increase companies’ agile maturity. This tool provided support for over 500 professionals and aimed to bring more speed and quality to deliveries.
The importance of agile maturity
RaiaDrogasil has been heavily investing in the training of IT professionals over the past few years. To do this, it adopted the Kanban Maturity Model (KMM) as the basis, a maturity model of the Kanban methodology. However, implementing the model had learning and optimization challenges for day-to-day operations. These factors made its practical application more difficult.
Another challenge faced in RD’s development squads was identifying the skills and resources of their teams. This was because they noticed that they tended to soften their limitations and difficulties, thus being unable to identify the teams’ maturity level.
At the Agile Trends 2022 event, RD met Objective, and after exchanging ideas at the event, they began to map out this maturity evolution journey. The starting point was to define a binary model of recognition, in which the team determined what they did and did not do. From that moment on, RD’s team began the journey of advancing maturity.
Gamification as the way
To overcome the challenges faced by RD’s team in measuring and directing agile maturity, Objective introduced the Maturity Card Game, a dynamic and playful game based on KMM that helps identify the current maturity stage and generates a prioritized list of actions to increase team productivity.
With the implementation of gamification and a bimonthly cadence of game rounds lasting 1.5 hours, the teams were able to establish a standard flow with format, hierarchy, initiatives, epics (features), stories, tasks, and subtasks. This new map brought visibility to demand development, time measurement, identification of capabilities, bottlenecks, and process failures.
In 2023, RD set a goal to achieve level 2 maturity in the KMM model with its 90 digital development teams starting from scratch. To do this, RD established the production of a monthly report to monitor evolution based on KPIs such as throughput, lead time, deployment frequency, flow efficiency, estimate accuracy, and quality.
“The Maturity Card Game brought us visibility of each team’s evolution, facilitated understanding of what needed to be done to evolve maturity with practical examples in various situations, low application effort, and team adherence because the practice was playful, dynamic, and fun,” highlights Vaner Teixeira, executive manager of Agility at RaiaDrogasil.
The maturity gain achieved
The transformation in processes led to a 16% increase in Digital participation in the company’s results in 2023 compared to 5% in 2022, an 88% reduction in Lead Time, a 486% increase in Throughput, 46% higher predictability and accuracy in delivery estimates, and achievement of 122% of OKRs.
Furthermore, this journey generated knowledge sharing and practices that raised the agile maturity of over 90 teams from 0 to 2 within the KMM model. This evolution resulted in increased predictability and prioritization, recognition of capacity and resources, visibility of progress and results, and alignment with the business area.
Agile Trends 2024 Award
To consolidate this successful partnership, at the Agile Trends 2024 event, RaiaDrogasil’s case was recognized in first place in the ‘Transformation’ category of the award, which included several other competitors. This partnership was also highlighted in the event’s voting and achieved first place overall. The partnership with Objective, recognized at the event, impacted over 500 people and reinforces the positive result of strategic collaboration and the importance of identifying and evolving companies’ maturity for business success.
